IncusOS got stuck while trying to install

Hi, after playing around with Incus OS on some server grade hardware, I am trying to install on a real consumer grade hardware. Enabling TPM2.0 and installing Secure Boot Certifcates worked without a problem, normal Debian 13 installation using secure boot also not a problem. Also no strange RAID etc. config in Bios, everything set to standard AHCI.

Now the problem: I do not get passed over the “Incus is starting…” message. I would expect Incus OS to do the initial installation, but nothing happens. Have waited more than 4 hours. Always stuck here. No matter what disk I configure as installation target (ssd or nvme or hdd) or even via “Operation mode” from an USB SSD.

Here some information of the system from the Debian 13 install on the system (with secure boot disabled at this moment):

Any idea what could be the problem?

What version of IncusOS are you installing? We recently added some logic to print rotating debug information about the system if it fails to boot. (It hooks into the systemd emergency.target which should activate after 10 minutes if the system is stuck on the “IncusOS is starting…” boot message.)

It’s likely that the initrd is missing a kernel module needed to detect the server’s local storage.

I used IncusOS_202511292320, just downloaded it.
Can I add the kernel module myself?

Hmm, you should definitely be seeing some debug info after 10 minutes. Either from the initrd when it displays hardware information, or some journalctl output if incus-osd starts but is crashing before anything can be displayed.

Because IncusOS is immutable, it’s not possible to change what modules are in the initrd without building a new image. From your dmesg output, there shouldn’t be any issue with IncusOS using your two Samsung 850 SSDs, so I’m not sure why you aren’t able to at least get to the install screen.

I read somewhere in a forum, that some older graphic cards could interfere with Secure Boot in some way. And in deed, it was my graphics card. The card that caused the issues was a GT730. I replaced it with an RTX 5060 and then IncusOS got past the “Incus is starting…”.

But after a successfull installation I now get another error:

Error Failed to check for Secure Boot key updates: failed to read EFI variable “db”: x509 negative serial number (provider: images)

Any idea where that comes from?

OK, good to know about the graphics card issue.

Can you go into your BIOS and export all the certificate(s) that are in the Secure Boot db variable? It looks like there’s a non-IncusOS certificate there which is failing to parse because of its serial number. While just wiping and only leaving the IncusOS certificate it should resolve the issue, I’d like to inspect the other certificate(s) to more cleanly handle this kind of error.

@gibmat I sent you the Secure Boot db via direct message.

Using only Incus certs and wiping the others does not work. This causes a soft-brick and prevents the PC from booting at all (only solution reflashing Bios…). So only option is to append the IncusOS certificates to the existing ones.

So a fix (error handling) would be appreciated.

It looks like the second GIGABYTE certificate is technically invalid according to the Secure Boot specs. Its serial number is negative and it has an RSA-4096 key which is too big.

I’ve added some logic to handle this that should allow your system to work – thanks for sending me the db certificates from your system.

Thank you so much for looking into it and providing a very fast fix.

I can confirm, that beginning with 202512060041 of test channel, this now works flawlessly :+1:

It looks like I have some variant of this issue when trying to install IncusOS on some modern hardware I have. I’m using a USB installer to install to an internal NVME drive.

I followed the install guide’s instructions on Secure Boot, reset the system to Setup Mode, and also disabled a setting that caused it to re-enroll the default keys on next boot. I was able to get the IncusOS installer to boot and I started seeing it install, but then something went wrong (looked like something to do with /tmp running out of space). After forcing reboot, the installer no longer fully boots, it doesn’t get beyond IncusOS is starting… anymore.

I’ve tried to reset the Secure Boot state by resetting to Setup Mode and reburned the USB installer just in case something went wrong but haven’t made any progress.

Image version: IncusOS_202512210053.img

Make sure to wait 10-15min to get the debug messages, that should help see what’s wrong.

What’s the best way to get these logs without a serial cable?

I can see some failed systemd units, one of them being a time out on /dev/gpt-auto-root, which doesn’t sound good. systemd-veritysetup has also failed but that might just be a downstream effect.

Sounds like an issue detecting your storage.
The other screens in the debug rotation are likely to be more useful than the journal output. Especially the screen showing detected block devices, TPM state and PCI devices.

lsblk output looks OK, shows the USB (/dev/sda) and NVME drive (/dev/nvme0n1) with a partition table. I also see two TPM devices listed. The only other thing that really stands out on any of the screens are some errors about failing to load edac_mce_amd.ko due to “No such file or directory” but I doubt this is actually related.

Actually, I also see “Failed to load verity superblock” - possible corruption?

Any chance you can snap photos of both the lsblk and the TPM screen?
Ideally of all of them, but those two are the most relevant to figuring out what happened.

Since you’re on NVMe, it’s not very likely to be a storage driver issue, so it may be a TPM issue of some kind.

Yep sure.

@gibmat anything comes to mind here?

Disk looks fine for post-install, TPM looks correct, there’s a verity looking error but it happens at the same time as the timeout, so not sure if it’s relevant.

Partition table shows 8 partitions, not 11, so clearly repart hasn’t done anything.
Do we need an extra debug screen just for the repart output?
